I think you've more or less nailed it... I totally agree that Snape would still go ahead with his self sacrificing plan, and that the cupboard scene would probably be dub-con, but I hadn't thought of the saving Draco from the Dark side angle -- that's a great idea.
I did consider a failed timeline, but I didn't want the story to be too depressing!
I do think, though -- paradoxically, because of Lily -- that Snape would have to feel something for Hermione before he would sleep with her* (though he might pretend that he didn't). In that case, finding the hair would be devastating, and would give the Legilimency an extra, guilty, dimension...
* Of course, there is the wheelchair complication.
